The common assumption is that juggling email, Slack, a report, and a call at once clears more work than taking those things one at a time. Decades of research point the other way. Moving your attention between tasks carries a cost you rarely feel in the moment but that surfaces later as slower work, more mistakes, and hours you can't account for. Here is what that cost looks like, and what a single-tasking workday involves in practice.
The switch itself is the expense
In experiments by Joshua Rubinstein, David Meyer, and Jeffrey Evans, published by the American Psychological Association in 2001, people who alternated between tasks lost time on every switch, and the lag grew as the task rules got more complicated. The reason is that your executive control system runs two steps each time you change tasks: "goal shifting" (deciding to do the new thing) and "rule activation" (loading the rules for it). The APA's summary cites Meyer's estimate that these mental blocks can cost as much as 40% of someone's productive time.
The cost outlasts the switch. Sophie Leroy, then at the University of Washington, described "attention residue" in 2009: when you leave Task A before finishing it, part of your mind keeps working on A while you try to do Task B, and that residue occupies working memory. It is worst when the first task was unfinished, open-ended, or under time pressure. Secondary summaries of her work put the drop in performance on the next task at roughly 30 to 40%.
Interruptions add a longer tail. Gloria Mark's field research at UC Irvine (presented at the CHI conference in 2008, and expanded in her 2023 book Attention Span) found it takes about 23 minutes and 15 seconds to return to an interrupted task, usually after two other tasks in between. Her later data shows average time on a single screen falling from about 2.5 minutes in 2004 to roughly 47 seconds now.
Give every block one job
The most reliable fix is time blocking, as laid out by Cal Newport. You divide the working day into blocks and assign each block a single task — for example, 9 to 11am on one deliverable, not "catch up on things." Three rules make it hold up:
- Overestimate durations. Give a task more time than you think it needs, so a block that runs long doesn't topple the rest of the day.
- Add an overflow block. Leave one unassigned block later in the day to absorb spillover, rather than reshuffling everything when a task runs over.
- One job per block. If a block says "report," it does not also mean "and reply to whatever comes in."
Proponents of the method claim up to double the planning efficiency, largely because a scheduled task is a decision you don't have to keep re-making. You can run this in Google Calendar or Todoist, or with Newport's paper Time Block Planner.
Batch messages instead of monitoring them
Continuously watching email and chat is a switch you inflict on yourself every few minutes. Replace it with 2 to 3 fixed windows a day — say 11am, 2pm, and 4:30pm — where you process messages in one pass, then close the apps. Before a focus block starts, close unrelated browser tabs and quit apps you won't need.
This matters because of the "toggle tax" measured in a 2022 Harvard Business Review study: across 137 people at three Fortune 500 companies, researchers logged about 1,200 app and website switches per day. Each one took roughly 2 seconds, which added up to nearly 4 hours per week — about 9% of working time — spent just reorienting.
When you have to switch, leave a note
Some interruptions can't be refused. When one lands, spend 30 to 60 seconds writing down two things before you turn away: exactly where you stopped, and the specific next action ("finish the second paragraph of the methods section," not "keep writing"). This shortens the attention residue when you come back, because you don't have to rebuild the state of the task from memory. A sticky note or the top line of the document works; the point is that the reminder lives outside your head.
The trade you're actually making
Single-tasking is not about doing less. It is about paying the switching cost fewer times per day. Each unnecessary switch risks up to 40% of productive time in mental blocks, a 30 to 40% dip on the next task from residue, and, for a genuine interruption, about 23 minutes to fully return. Stacking your day into blocks with one job each, batching messages into a few fixed windows, and leaving yourself a note before any forced switch are the concrete ways to keep those costs off the books.
